Scaled a Kuwaiti e-commerce brand to $484K peak monthly revenue at 78× blended ROAS - then ran a forensic audit to protect it.
Overview
Managed paid acquisition across Google Ads, Meta Ads and Email for a Kuwait-based e-commerce brand - scaling profitable growth through continuous optimization and data-driven budget allocation.
The challenge
Scale profitable online sales and purchase volume while maintaining a strong ROAS and improving acquisition efficiency across every paid channel.
The strategy
Three pillars - scale only proven winners, optimize on CPP / ROAS / conversion rate rather than platform recommendations, and distribute acquisition across Search, Shopping, Performance Max, Meta and Email.
Execution
- Managed Google Search, Shopping and Performance Max with bid-strategy and budget optimization
- Ran Meta conversion campaigns with audience optimization and creative testing
- Built promotional and lifecycle email campaigns for retention
- Performed a full campaign-level forensic audit after the peak and built a structured recovery roadmap
Results
- $484,261 revenue in the March peak month - up 67% versus January
- 818 orders at 78.3× blended paid ROAS
- Shopping CPA of $10.82; orders up 54% month over month
- Root-cause audit corrected Target ROAS, Shopping-feed and budget-allocation issues
What I learned
Validate data at the campaign level. Automated insights blamed Performance Max for the decline; campaign-level analysis proved the opposite. Stable structures and correct budget allocation beat constant changes.
